You're spending real money to generate leads. Most of them never turn into a sale, and if you asked your team why, you'd probably get a confident answer that doesn't match what's actually happening on the phone.
$90,000 a month in advertising. Closing less than 7% of the leads you generate. That's not a universal industry average. It's a pattern we see across the stores we shop. If that number feels familiar, the leak is almost never the ad spend.
Every store we've evaluated has a version of this story. Leadership believes the process is solid. The mystery shop finds something else entirely.
"Every lead gets a call within five minutes." The first call came in 41 minutes. Nobody left a voicemail.
"Our team always asks for the appointment." Three of four conversations ended without one.
"We follow up for two weeks." Follow-up stopped after the second unanswered text.
"Managers inspect the process weekly." Each store was running a different process entirely.
None of this happens because people don't care. It happens because nobody's actually watching what happens between the lead coming in and the appointment getting set, or not set.
Three franchise stores we've worked with, a Ford, a Hyundai, and a Chevrolet dealership, started below 6% lead-to-close. Each is now over 12%. One Executive GM at a multi-rooftop group put it this way after the shop:
We thought our process was good. The shop exposed my BDC process was being changed by each store's managers. We got everyone involved and built a new group process. Within 2 weeks our appointments were converting better and our follow-up got more engagements.
The fix wasn't more advertising. It was seeing, precisely, where the leads were actually going.
You don't need to guess whether this is happening at your store or across your group. A mystery shop gives you the actual call recordings, response times, and follow-up pattern, not a manager's summary of what they think is happening.
